Ask when the need became knowable

An emergency at the pick face may have been visible much earlier in demand or inventory data. Compare when the system could identify the shortage, when it created work, when the task became eligible, and when someone completed it. These intervals reveal whether the problem is anticipation, release, assignment, or execution. Adding labor to the final stage will not solve a need that is consistently created too late.

Review the size of the forward location

A pick face that holds too little for normal demand can generate constant movement. Check usable capacity, pack multiples, demand variation, and the practical replenishment window. Increasing capacity may help, but space is shared with other items. Consider slotting and replenishment together. A placement that minimizes picking travel can still be poor overall if it requires frequent disruptive replenishment through the same congested area.

Inspect the calculation inputs

Minimums, maximums, open tasks, allocated quantities, and demand inclusion rules affect the amount recommended. Verify the installed product’s actual behavior rather than assuming what a setting name means. Test partial tasks and inventory already in transit. Incorrect units or stale location data can make a mathematically consistent result operationally wrong. Preserve evidence from a representative shortage so the team can evaluate a proposed parameter change against a known problem.

Coordinate priorities across activities

Picking urgency and replenishment urgency need a shared view of the affected orders. A supervisor should be able to distinguish a shortage threatening an imminent cutoff from routine restoration. Avoid assigning everything the highest priority. Include equipment access and safe operating procedures; urgent work does not justify bypassing controls. Monitor whether repeatedly expedited tasks starve normal replenishment and create the next wave of emergencies.

Treat the reduction in emergencies as a learning signal

Track the reasons emergency work occurs and review them after changes. Some exceptions will remain because demand and physical conditions vary. The objective is not a perfect zero but a process that anticipates normal work and handles genuine surprises deliberately. Check picking continuity, replenishment effort, congestion, and stock accuracy together. Fewer urgent labels on tasks are not an improvement if operators are still compensating informally on the floor.
