Start with a specific investigation
Choose a representative question: where did inventory from a particular source lot go, or which inputs contributed to a shipped unit? Define the relevant scope and time period. This is more revealing than asking whether the WMS has a lot field. A useful traceability capability connects records across the events that change identity, quantity, location, and composition. The relationships are what make the history usable.
Identify the breaks in identity
Splitting pallets, merging containers, repacking, kitting, production consumption, and returns can complicate the chain. Document which identifiers are retained and which new ones are created. Confirm that the resulting records preserve enough context to move backward and forward. If a process aggregates quantities without preserving their source relationships, a later investigation may need assumptions the organization cannot responsibly make.
Run a bounded exercise
Use an approved test or carefully selected historical example and ask the responsible team to assemble the result through normal tools. Record the time, manual steps, missing references, and ambiguities. Distinguish affected stock from similar unaffected stock. Where the question relates to regulated products or a formal recall, qualified compliance and quality owners must define the required scope and response; this exercise does not replace their procedures.
Reconcile the result
Compare quantities across the included events and explain outstanding stock, shipments, consumption, and authorized adjustments. Differences may reflect legitimate transformations or timing, but they should not remain unexplained. Check both system records and the relevant physical inventory when appropriate. A long transaction export is not a finished answer if the team cannot show how its rows connect or why specific records belong in the result.
Turn the gaps into controls
Address missing capture points, identifier mappings, or handoff rules before simply adding another report. A reporting layer cannot recreate source relationships that were never recorded. After changes, repeat the same exercise and a different representative scenario. Keep the process maintainable through new customers, products, and integrations. Traceability should be an operational capability with ownership, not a one-time demonstration assembled by the person who knows every database table.
